transom rot

I have a '79 kingfisher w/twin 470's ,up untill sat. I thought I had a pristine vessel in increadable shape.while doing some motor work I leaned my hand on the inside of the transom and noticed a softspot!
Does anybody have any suggestions outside of cutting the back off and replacing the whole thing?I feel totally sick over this and am hoping for some magic even though I kinda know better.

You might do a search here there was recently a thread dealing with this topic. Somebody suggested a liquid that you pour or inject or something that would stabilize the wood. I guess it would depend on how much rot you have. Did not pay too much attention as my transom was rebuilt when I repowered two years ago. Good luck - bring the old girl back.
